Overview: what "sour" actually means
A sour or sharp espresso shot usually means the coffee was under-extracted -- water passed through the puck too quickly to pull out enough of the sweeter, heavier compounds, leaving behind a disproportionate share of the bright, acidic ones. It tastes thin, sharp, sometimes almost like unripe fruit or vinegar, and it's one of the most common complaints from a new home espresso setup.
This isn't unique to any particular machine or grinder tier -- even a well-regarded setup will produce a sour shot if the recipe drifts out of range, and an entry-level setup can produce a genuinely balanced shot once the variables below are addressed.
There isn't one universal fix, because several different variables can each cause the same sour result on their own, and it's common for two small issues to compound each other. The goal of this guide is to walk through the most likely causes in a sensible order, so you can narrow down what's actually happening in your setup rather than guessing.
Work through grind size, dose, yield, temperature, and puck preparation roughly in that order. Grind size is usually the biggest lever, so it's worth ruling out first before assuming a more complicated cause.
Keep in mind that a single shot's taste can also be affected by factors outside your recipe entirely, like an unusually cold kitchen slowing your machine's warm-up, or beans that were stored somewhere warm or humid before you got to them. If a shot tastes sour once and then tastes fine on a repeat attempt with no changes, that's worth noting rather than immediately assuming your recipe is wrong.
Check grind size first
If your shot runs noticeably faster than your machine or recipe's target time -- for example, finishing in 15-18 seconds when you're aiming for 25-30 -- a grind that's too coarse is the most likely explanation. Coarser grounds create larger gaps for water to move through, so it passes through the puck too quickly to extract fully, and the result leans sour.
Adjust your grinder a few steps finer and pull another shot, keeping your dose the same. A finer grind increases resistance, slows the shot down, and gives the water more contact time with the grounds. Make small adjustments and taste after each one rather than jumping several steps at once -- espresso grinders are sensitive, and a change that looks small on the dial can shift extraction time by several seconds.
If you're using a grinder not originally designed for espresso, or a lower-end blade grinder, inconsistent particle size can cause sourness even at a nominally "correct" average grind size, because some particles extract much faster than others. Check dose and yield
Dose (how much ground coffee goes into the portafilter) and yield (how much liquid espresso comes out) work together to set your brew ratio, and getting this ratio wrong is a separate cause of sourness from grind size alone. A common starting ratio is roughly 1:2 -- for example, an 18-gram dose yielding around 36 grams of liquid espresso -- but the right ratio varies by bean and machine.
If your dose is too low for your basket size, there isn't enough coffee to resist the water flow properly, and the shot can run fast and thin even at a reasonable grind setting. Weigh your dose with a small kitchen or coffee scale rather than eyeballing it, and check it against your portafilter basket's rated capacity -- most baskets list a recommended dose range, and using less than that range makes a fast, sour shot much more likely.
Yield matters just as much. Stopping the shot too early captures more of the early-extracting sour compounds relative to the sweeter compounds that come out later in the pull. If you're consistently stopping at a low yield to avoid a shot that "tastes weak," try letting it run slightly longer instead of assuming the fix is a finer grind -- a longer yield at the same grind size pulls more of the sweetness that balances out sourness.
Check brew temperature
Brew water that's too cool under-extracts coffee in a way that tastes similar to a too-coarse grind: bright, sharp, and thin. This is a common issue on entry-level machines with a single thermoblock or boiler that hasn't been given enough time to stabilize, or on any machine used immediately after being turned on.
Most home espresso machines need a genuine warm-up period, not just until the power light turns on -- flushing a small amount of water through the group head before pulling your actual shot helps bring the metal closer to a stable brewing temperature. If your machine has an adjustable temperature setting and your shots taste consistently sour even after a longer warm-up and correct grind and dose, try raising the brew temperature a few degrees and comparing the result.
Keep in mind that temperature is usually a secondary adjustment. If your grind, dose, and yield are already off, fixing temperature alone often won't resolve a sour shot -- work through the earlier variables first, then treat temperature as a fine-tuning step once the rest of the recipe is close.
Check puck preparation
An unevenly distributed or unevenly tamped puck lets water find the path of least resistance through looser areas, extracting them faster than the denser parts of the puck -- a specific version of under-extraction sometimes called channeling, which we cover in more depth in our espresso channeling guide. Uneven extraction from channeling frequently tastes sour or sharp even when your grind, dose, and temperature are otherwise reasonable.
Before tamping, distribute the grounds evenly across the basket -- a light shake, a distribution tool, or simply running your finger around the basket edge to level obvious high spots all help. Tamp level and with consistent pressure; a tamp that's tilted or applied unevenly creates exactly the kind of uneven density that leads to channeling.
Also check your portafilter basket itself for a buildup of old coffee oils in the holes, which can distort water flow over time. Change one variable at a time
It's tempting to adjust grind, dose, and temperature all at once after a bad shot, but that makes it much harder to know what actually fixed the problem -- or whether a later shot's improvement was a coincidence rather than a real fix. Change one variable, pull a shot, taste it, and take a brief note before making a second change.
Keep your changes small and deliberate. A grinder adjustment of a few steps, a dose change of half a gram, or a yield change of a few grams is usually enough to notice a real difference without overshooting into the opposite problem (a bitter, over-extracted shot). If you overshoot, that's useful information too -- it tells you which direction the recipe needs to move, and by roughly how much.
This process usually takes a handful of shots over a session or two, not a single attempt. Espresso recipes also drift as beans age or humidity changes, so revisiting this process periodically, especially with a new bag of beans, is a normal part of using a home machine rather than a sign something is wrong with your setup.
